Maybe you're just starting out, or maybe your previous plan got punched in the mouth. Either way, we'll work with you to lay out your company's goals, strategy, and operating model. Process mapping
It's hard to establish new processes when you spend your time putting out fires, and to keep a big-picture view when you never take a step back. Crucial knowledge shouldn't only reside in the founder's head.
Mapping efficient business processes unlocks the untapped potential of an otherwise healthy business and makes the company less reliant on one person. It also provides a necessary and solid base for future projects.
Sometimes, you just need to rewire the machine for it to work better. And we've got the best engineers!
This is what happens when you bring together a team of passionate experts who put people first and strive for success.
Co-creation
You're the expert at running your business. We are experts at building startups, organizing companies, and developing amazing tech. Through years of R&D with leading researchers, we've developed proprietary methodologies grounded in Visual Thinking to forge a collaborative future with you. We believe in the power of visual representation: one picture can convey more than a thousand words. Our aim is to keep you in control while making the collaboration efficient from the very first session.
Flexibility
Whether you require a complete team for a new project or just a few hours of consultation, we have the internal flexibility to adjust the composition of the team to your needs. You're free to determine the workload on a monthly basis. This flexibility never compromises the retention of knowledge, because we've built an environment meant to retain talent. Our consultants can hop on and off your team without any issue.
Transparency
During our collaboration, we become your dedicated team. Transparency is crucial to building trust, which is why we ensure you have access to all relevant information and involve you in any significant decision-making process.
Why co-creation actually works
A structured process that turns a room of different perspectives into one shared plan, in a single day.
We deliver massive value to ambitious entrepreneurs who understand that surrounding themselves with the right people is the key to success.

Umedia
A film production company that has invested $670M in over 500 movies. They came to us when they hit a plateau. We helped them increase their investments by 60% without growing the team. We built a model of their company and automated the recurring tasks that held them back.

Yields.io
The founder came to us with an idea while still holding a day job. We challenged it and built the first version of the product, which helped raise €1.25M from VC firms. Six years and a few rounds later, the company has 35 people, and we're still working together daily, mainly through coaching sessions.

Sharingbox
We helped Sharingbox simplify the sequence of actions needed to deploy their technology in the real world. We mapped their internal processes and built the tools to standardize them, making the company twice as efficient, which also eased knowledge transfer when the founders came to exit.

e-maprod
We helped e-maprod reorganize their team by putting all the cards on the table, hiring the right people, and giving teams a real sense of ownership so they could run autonomously. We also optimized their internal workflows so they could stop relying on Excel and work with a tool adapted to their needs.
Meet our experts.
Their track records and expertise are just something else. They work collaboratively as a team and alongside you to unlock your business's full potential.

Frequently asked questions
What's the difference between a growth plan and a business plan?
A business plan usually translates a strategy into financial projections, investment needs and long-term assumptions. A growth plan starts one step earlier: it explores where the company can realistically go, which growth paths are available, what needs to change to get there, and which KPIs should guide the journey.
At 26lights, we often work on both together. The objective is not to produce a document, but to make sure your organization, technology, processes, sales and marketing can actually support the growth you are planning.
What does process mapping involve?
Process mapping means understanding how the company really operates before deciding what to change.
We map how information moves between people and systems, where decisions are made, which steps are repetitive, where knowledge lives only in people's heads, and where the organization is likely to break as it grows.
This gives you a shared model of the company that can then guide organizational decisions, automation, ERP choices, AI projects or custom development.
Do you use a standard growth framework?
We have developed our own methodology over more than 15 years working with startups and SMEs, with a strong use of visual thinking and process modeling.
But the methodology is a way to understand the business — not a framework we try to force the business into.
We deliberately remain solution-agnostic. Depending on what we find, the right answer can be a process change, a SaaS tool, Odoo, a few automations, a custom information system, a new hire — or simply leaving something as it is.
Why start with the business before choosing technology?
Because the same software can be a great decision for one company and a very expensive mistake for another.
The right architecture depends on your business model, expected growth, team, operational complexity, existing systems and what is likely to change over the next few years.
26lights does not resell software and has no preferred technology to push. We first understand the business and its growth trajectory, then compare the available options.
Can you give an example of business modeling leading to measurable results?
Umedia, a film financing group with more than $670M invested across 500+ films, used this approach as the starting point for building its information system.
By modeling how the company operated and progressively automating recurring work, the organization was able to support around 60% growth in investment activity over six years without adding corresponding operational headcount.
Sharingbox followed the same underlying principle: understand the operations first, then automate and build the systems required to support international growth.
How long does process mapping take?
A typical process can usually be mapped in around one to two days.
The work combines sessions with the people who actually run the process and analysis by 26lights experts. The objective is to involve the team enough to capture reality without turning the exercise into weeks of workshops.
